Why roofers price by the square, and what a square really is
A square is 100 ft² of finished roof surface. It is the unit shingles are packaged and sold in — three bundles to a square for most architectural shingles — and it is the unit every part of a roofing estimate is quoted in. The whole trade runs on it, which means the first job in costing a roof is converting the thing you can measure (the building footprint) into the thing you are buying (sloped area).
That conversion is a pitch multiplier, and it is simple geometry. A roof rising r inches over 12 inches of run has a rafter length of √(12² + r²) for every 12 inches of horizontal travel, so the sloped area exceeds the plan area by √(1 + (r/12)²). At 6:12 that is 1.118 — an 11.8% uplift. At 12:12 it is √2, or 41.4%. Ignore the pitch and you will under-order by exactly that percentage, which on a steep roof is several squares.
Two things about the multiplier catch people out. First, it depends only on pitch, not on shape: a hip roof and a gable roof over the same footprint at the same pitch have the same area, because a hip merely rearranges the same sloped planes. Second, it applies to the footprint including overhangs — the eaves and rake overhangs are roof too, and on a modest house they can be 5% of the area. Measure to the drip edge, not to the wall. Which quantity each cost line is charged against
A re-roof estimate has seven lines and they are charged against three different quantities. Getting each one against the right quantity is what makes the total credible.
Measured squares — the actual roof area divided by 100 — carry tear-off and installation labour. Tear-off is priced per layer per square, because stripping two layers takes roughly twice as long and produces twice the debris. Installation labour is per square once, regardless of how many layers came off.
Ordered squares — measured squares increased by the waste factor and rounded up to a whole square — carry the material. You buy whole bundles, and the extra covers starter courses at the eaves, hip and ridge caps, and the offcuts every valley generates. A simple gable wastes little; a roof with four dormers and three valleys wastes a great deal, because every valley cut throws away part of a shingle.
Sloped area in square feet carries the deck replacement allowance. Sheathing is bought and fitted by the square foot, and the percentage you enter is a contingency, not a measurement — nobody knows how much deck is rotten until the covering is off. Zero is the wrong answer here on any roof old enough to need replacing.
The remaining three lines — disposal, flashing and penetrations, and permits — are lump sums that scale with the job but not linearly with its area. Flashing in particular is driven by how many chimneys, walls, valleys and pipes the roof has, not by how big it is. A small complicated roof can carry more flashing cost than a large plain one.
Disposal deserves a note of its own: it switches off automatically when no tear-off is selected, and it is charged by container size. Stripped asphalt shingles are dense enough that a skip normally reaches its weight limit before it reaches its volume, so size it on tonnage. Worked example: a 1,600 ft² footprint at 6:12, one layer off
A single-storey house with a 1,600 ft² roof footprint measured to the drip edge, at a 6:12 pitch, with one existing layer of asphalt shingles to strip. Tear-off at $55 a square per layer, a $500 skip, architectural shingles and underlayment at $165 a square, labour at $200 a square, $450 of flashing and vents, a 10% deck allowance at $3.25/ft², a $300 permit, and 10% waste.
- Pitch multiplier. √(1 + (6/12)²) = √1.25 = 1.118034.
- Actual roof area. 1,600 × 1.118034 = 1,788.85 ft².
- Measured squares. 1,788.85 ÷ 100 = 17.889 squares.
- Squares to order. 17.889 × 1.10 = 19.677, rounded up to 20 squares.
- Tear-off. 1 layer × $55 × 17.889 = $983.87, plus the $500 skip = $1,483.87.
- Material. 20 × $165 = $3,300.
- Installation labour. 17.889 × $200 = $3,577.71.
- Deck allowance. 10% of 1,788.85 ft² is 178.89 ft², at $3.25 = $581.38.
- Lump sums. $450 flashing + $300 permit = $750.
- Total. 1,483.87 + 3,300 + 3,577.71 + 581.38 + 750 = $9,692.96.
- Cost per square. 9,692.96 ÷ 17.889 = $541.85 per square.
Notice what step 6 and step 7 say together: the labour to lay the roof is $3,577.71 against $3,300 of material, so installation alone slightly exceeds the entire material cost. Add the tear-off labour and the roof costs more in hands than in shingles, which is why the cheapest way to make a re-roof cheaper is almost never to downgrade the shingle.

The last column shows why pitch cannot be ignored: the same house footprint carries 1,606 ft² of roof at 1:12 and 2,263 ft² at 12:12 — 41% more material and 41% more labour for an identical floor plan.
What the code says about layers and slope
Two rules from the International Residential Code shape a re-roof estimate more than any other.
Slope. Asphalt shingles may only be used on roofs with a slope of 2 in 12 or greater. Between 2 in 12 and 4 in 12 the code requires a double layer of underlayment, which is a real material cost — check whether a per-square material rate includes it. Below 2 in 12 you need a low-slope membrane system, which is a different trade with different rates entirely.
Layers. A roof covering may not be recovered where two or more applications are already in place; those roofs must be stripped to the deck. A recover is also prohibited where the existing roof is water-soaked or has deteriorated to the point that it is no longer a suitable base. Beyond the code question, a recover hides deck damage you would otherwise find and fix, and adds dead load the structure has to carry.
Your local jurisdiction may amend either rule, and permit requirements for re-roofing vary widely. Check with your building department before assuming a recover is legal on your house; the inspection is normally required at the deck stage, before the new covering goes down, so a job that skips the permit cannot easily be regularised afterwards.
Where a roof estimate goes wrong
- Measuring the floor plan instead of the footprint. Overhangs are roof. Measure to the drip edge on every elevation, not to the wall line.
- Forgetting the pitch multiplier entirely. The most expensive single error available, and it always under-orders. At 8:12 it is a 20% shortfall.
- Assuming one layer. Lift a shingle at the eaves and look at the edge. A second hidden layer doubles the tear-off labour and the disposal weight.
- Zero deck allowance. Rot around chimneys, in valleys and at the eaves is normal on a roof old enough to replace. A nil allowance guarantees a change order.
- Under-sizing the container. Stripped shingles are dense; a container hits its weight limit well before it looks full, and a second collection is charged as a second hire.
- Pricing a steep roof at walkable rates. Above about 8:12 nobody walks the roof, and staging and harness work slow everything down.
- Omitting flashing. Reusing old flashing under a new roof is false economy — the flashing outlives nothing, and replacing it later means lifting the new shingles.
- Ignoring ventilation. Ridge and soffit venting is usually corrected during a re-roof because it is the only time the ridge is open. It belongs in the estimate.
What actually drives the per-square rates you enter
The three rates in this calculator — tear-off, material and installation — each respond to different things, and knowing which is which tells you where a bid can legitimately be higher.
Tear-off tracks what is coming off and how far it has to travel. One layer of three-tab from a walkable roof is the cheap case. Wood shake, slate and concrete tile are heavier and slower, and any roof that a truck cannot park beside adds carrying distance to every square. Layers multiply it directly, which is why the layer count is worth establishing before you take bids rather than after.
Material tracks the covering and everything under it. A per-square rate should name the shingle, the underlayment type and how much ice-and-water membrane is included; the difference between membrane at the eaves only and membrane over the whole deck is a real gap between two otherwise identical bids. Ridge cap, starter strip and fasteners belong in it too.
Installation tracks access, pitch and complexity. Cut-up roofs with valleys, dormers and skylights take far longer per square than a plain gable, because each intersection is hand-cut and flashed. Height matters as well: a third-storey roof costs more per square than a single-storey one of the same pitch simply because everything has to get up there.
When two bids differ, ask which of those three lines the difference sits in. A higher material rate is usually a specification difference you can price; a higher labour rate on the same roof usually is not.
Comparing bids, and when a re-roof is not the answer
Cost per square is the only number that makes two roofing bids comparable, and it is almost never on either bid. Convert both to the same seven lines this calculator uses and you will usually find the spread is scope rather than margin: one bid includes deck replacement as an allowance and the other as an hourly extra, one prices ice-and-water membrane over the whole roof and the other only at the eaves, one replaces the flashing and the other reuses it. Normalising the quotes to a common scope is worth more than negotiating any single line.
Watch for the two allowances that are genuinely unknowable in advance: deck replacement and any hidden layers. A good bid states them as a unit rate — dollars per sheet of deck, dollars per square for a second layer — rather than as a fixed sum, so that the adjustment is agreed before the surprise rather than after it. Treat those unit rates as the important part of the paperwork.
A re-roof is not always the right project. If the covering is sound and the problem is localised — a failed pipe boot, step flashing at a wall, a valley that never worked — a repair costs a small fraction of a replacement and buys years. If the covering is at the end of its life but the deck and structure are good, a full replacement now is cheaper than the interior damage a failure will cause. And if you are replacing anyway, this is the moment to upgrade ventilation and to add ice-and-water membrane where the code or the climate wants it, because doing either later means taking the new roof back off.
