What a DIY saving really is

A contractor's quote is a single number that bundles four things: materials, labour, overhead and profit, and risk. When you take the job on yourself you do not delete that number — you replace it with a different one. You still buy materials, usually at a worse price than a trade account gets. You still pay for permits, only now in your own name. You may have to buy or rent tools the contractor already owns. And you supply the labour, which is free in cash and expensive in every other sense.

The honest comparison therefore has two halves. The cash half is easy and most people get it roughly right. The time half is where the argument happens, because your hours have no invoice attached to them. This calculator makes you name a price for them, then reports the one number that survives disagreement about that price: the break-even value of your time. If your hour is worth less than that figure, DIY wins on money. If it is worth more, the quote does.

That framing is deliberately narrow. It prices money and hours, not competence, warranty or risk, and the last section of this page explains what it therefore leaves out. Use it alongside a renovation budget and, once you have more than one price in hand, a quote comparison.

Why the formula has the shape it does

Each term in M(1 + w) + T + P + H·v exists because it is a cost the quote already covers and your version of the job does not.

The waste multiplier w is not ordinary trade waste. Your takeoff should already include the normal offcut allowance for the material — the extra tile for the pattern, the extra board for the rip. The multiplier here is the additional material a first-timer consumes: the two sheets of drywall cut on the wrong side, the length of trim mitred backwards, the second gallon because the first coat went on thin. Ten to twenty per cent is a sensible starting point for careful amateurs on a familiar material, and higher when the material is unforgiving and expensive at once, which is why tile and solid-surface counters make such expensive first projects.

Tools are charged in full here, which is deliberately harsh. If you buy a $250 oscillating multi-tool for one bathroom, this calculator makes that bathroom pay for all of it. That is the right treatment for a rented tool and the wrong one for a tool you will use for a decade. If it is genuinely a keeper, enter a fraction — a fifth of its price, say, if you can plausibly see five projects for it.

Permits move from the contractor's line to yours. Most jurisdictions issue owner-builder permits, and many charge the same fee either way. What changes is who carries the responsibility for inspection failures, and who the inspector calls back.

Hours are the term everyone under-estimates. Count the trips to the store, the hour lost finding the shut-off, the evening spent watching videos, and the cleanup. A useful discipline is to estimate the tool time honestly and then add half again for everything around it.

Rearranging the equality Q = M(1 + w) + T + P + H·v for v gives the break-even rate. It is simply the money the quote leaves on the table after your cash costs, spread across the hours you will work. Nothing about it depends on what you think your time is worth, which is exactly what makes it the useful number.

Worked example: a $4,800 quote for a small bathroom refit

A contractor quotes $4,800 to strip and refit a small bathroom. Your takeoff comes to $1,500 of materials at retail. You allow 15% extra for your own mistakes, you need a wet-tile saw and a few other things at $350, the owner-builder permit is $120, and you expect the job to take 40 hours across three weekends. You price your weekend hour at $35.

  1. Inflate the materials. $1,500 × 1.15 = $1,725.
  2. Add the cash items. $1,725 + $350 + $120 = $2,195 out of pocket.
  3. Price your hours. 40 h × $35/h = $1,400.
  4. Total DIY cost. $2,195 + $1,400 = $3,595.
  5. Saving against the quote. $4,800 − $3,595 = $1,205.
  6. Net saving per hour worked. $1,205 ÷ 40 = $30.13/h.
  7. Break-even value of your time. ($4,800 − $2,195) ÷ 40 = $2,605 ÷ 40 = $65.13/h.

Read those last two lines together, because they say different things. The $65.13 is the gross rate the job pays you: work the 40 hours and you keep $2,605 you would otherwise have handed a contractor, which is $65.13 for every hour you spend. The $30.13 is what is left after you charge yourself $35 for those same hours — the surplus over your own reservation price. If your hour were worth $70 rather than $35, the saving would be $4,800 − ($2,195 + $2,800) = −$195, and the contractor would be the cheaper choice.

How to read the break-even rate

Compare the break-even rate against what an hour of your life actually trades for, not against your salary. A salaried professional cannot usually convert a Saturday into billable income, so the true opportunity cost of that Saturday is closer to what you would pay to buy it back than to your hourly pay rate. A self-employed tradesperson or consultant with genuine weekend demand is in the opposite position and should use their real billing rate.

Three rough readings help:

A break-even rate under about $25 an hour is a signal to hire out. It means the quote is thin — either the contractor is efficient, or the job is mostly material with little labour in it. Painting a room where the paint is $300 and the quote is $500 lands here. There is very little labour value for you to capture.

A break-even rate between $25 and $75 an hour is the genuine judgement zone. Most interior work sits here. The decision turns on how you value weekends, whether you enjoy the work, and how confident you are in your hours estimate.

A break-even rate above about $100 an hour usually means the labour content is high and skilled — and it is worth asking why. Often it is because the job carries risk the quote is pricing: work at height, live electrical, gas, structural alteration, waterproofing behind finished surfaces. A high break-even rate is a reward for accepting risk, not free money.

Two sanity checks on your own inputs. First, if your hours estimate is out by 50% — which is common for a first attempt — the break-even rate moves by a third, so treat it as a range, not a point. Second, the saving is only real if you actually finish. A half-done bathroom that a contractor then has to take over usually costs more than the original quote, because remedial work is priced above new work.

What this comparison leaves out

  • Warranty and recourse. A licensed contractor's work usually carries a warranty and, in most jurisdictions, a licensing body you can complain to. Your own work carries neither. That difference has value that no hourly rate captures.
  • Insurance and liability. Some homeowner policies restrict cover for damage arising from owner-performed work, particularly plumbing and electrical. Read your policy before you price the job, not after the leak.
  • Trade pricing on materials. Contractors often buy below your retail price, so part of what looks like their margin is a discount you cannot get. Where that discount is large, the quote is better value than it looks.
  • Permit and inspection risk. An inspection failure costs you a second permit fee, rework, and calendar time. The calculator prices the fee, not the failure.
  • Resale disclosure. Unpermitted owner work on systems can surface during a sale and cost more to regularise than it saved. Where the work is structural or involves gas, electrical service or drainage, the calculator's answer should lose to the licensed option unless you are qualified.
  • Your capacity to finish. The saving assumes completion. Model the risk crudely: ask what an abandoned job would cost to rescue, multiply by your honest chance of stalling, and subtract that from the saving.

Where this sits among the other decisions

The DIY question rarely arrives alone. Once you have decided to do part of the work yourself, three follow-on costs deserve their own arithmetic.

Time out of use. An amateur schedule is longer than a trade one, and a kitchen you cannot cook in has a running cost. A hybrid split is often the best answer the numbers point to. Contractors' rates vary enormously by trade, and so does the break-even rate by task. Doing the demolition, painting and cleanup yourself while paying a trade for the tile, the plumbing and the electrical usually beats both extremes, because you capture the labour value where it is cheap to capture and you buy out the risk where it is expensive to carry.

What hourly rate should I use for my own time?

Use what an hour of your free time is genuinely worth to you, not your salary divided by 2,080. If you cannot turn a Saturday into extra income, your salary rate overstates the cost of spending it. A practical approach is to ask what you would pay someone to give you the weekend back, which for most people lands between $20 and $50 an hour. If you are self-employed with real weekend demand, use your actual billing rate, because those hours are directly convertible.

Should I count tools I will use again?

Charge this job only its fair share. A rented tool belongs here at full price because the cost disappears with the job. A tool you buy and will use on five more projects should be entered at roughly a fifth of its price, otherwise the first project subsidises every later one and the comparison is unfairly harsh on DIY. If you genuinely cannot see a second use, charge the whole thing.

Why is my saving negative when the quote looks so expensive?

Because your cash costs plus your priced hours exceed the quote. Look at the break-even rate: if it is below the hourly value you entered, the job simply does not contain enough labour value for you to capture at your price. This is common on material-heavy jobs, where most of the quote is a pass-through of material the contractor buys cheaper than you do.

How much extra material should I allow for inexperience?

Ten to twenty per cent above the normal trade waste already in your takeoff is a reasonable starting point for careful first-timers. Go higher for materials that punish mistakes — patterned tile, mitred hardwood trim, solid-surface counters — and lower for forgiving ones like paint or fibreglass insulation, where a mistake costs minutes rather than a whole piece.

Does this account for the contractor's warranty?

No. The calculator compares money and hours only. A warranty, a licence you can complain to, and insurance that responds when something goes wrong are all real value on the contractor's side of the ledger and none of them appear in the arithmetic. When the break-even rate is close to your hourly value, those factors should decide it.

Is there a type of work I should never DIY on cost grounds?

Treat anything where a mistake is invisible until it is expensive as a hire-out by default: waterproofing behind tile, gas connections, service-panel electrical, structural alteration and anything requiring work at height. On these the calculator may well show a saving, but the distribution of outcomes is what matters, not the average, and a single failure erases many jobs' worth of savings.

How do I use this when I want to do only part of the job?

Run it on the portion you would take on. Ask the contractor to price the whole job and the reduced scope separately; the difference between those two quotes is the Q for your comparison, and your materials, tools and hours should cover only the part you keep. Splitting a project this way often produces a better answer than either extreme, because break-even rates vary sharply by trade.

My hours estimate is a guess. How much does that matter?

A great deal, and predictably in one direction. The break-even rate is inversely proportional to hours, so under-estimating hours by a third overstates the break-even rate by half. Enter your honest estimate, then re-run with 1.5 times the hours and see whether the decision changes. If it does, the comparison is too close to settle on money alone.
